Extract: Maximizing cash and profit from the Payments segment

Bango has a clear strategy built around four priorities. In the first three articles in this series, we looked at Expand, Explore and Enhance. In this final article, we look at:

Extract – Manage Payments for cash and profit

Extract is about how Bango is maximizing the value of its established Payments business to generate cash and profit.

Executive summary

Bango Payments is an established, profitable business operating at significant global scale. It has relationships with some of the world’s largest digital merchants and telcos, supported by proven technology and infrastructure developed over many years.

The strategic objective for the Payments segment is different from Subscriptions segment. Bango is not seeking payment volume or revenue growth for its own sake. The focus is on maximizing the cash, profit and strategic value generated by the business.

That means prioritizing profitable routes, managing costs and investment carefully and maintaining the technology and customer relationships that underpin the business.

The result is a stable, trusted and cash-generative foundation for Bango. Cash generated by Payments contributes to the financial strength of the Group and supports continued investment in the expansion of the high-growth Digital Vending Machine® (DVM) ecosystem.

Extract therefore complements and underpins the growth delivered through Expand, Explore and Enhance.

A different strategic objective

Bango pioneered Direct Carrier Billing (DCB), an alternative payment method that enables consumers to charge purchases directly to their phone bill.

Bango sits between global merchants and telcos, providing the technology and infrastructure that enables these payments. Over many years, this has created a global network of merchant and telco relationships that would be difficult to replicate.

Today, Bango is one of only two large-scale global DCB providers. It is the largest DCB provider for Google and provides DCB for Amazon across both digital and physical goods. In Japan, Bango is the sole DCB provider for both Amazon and NTT DOCOMO.

This is therefore not a business that needs to build scale from scratch. Payments already has global reach, established infrastructure and deep customer relationships.

The strategic question is different:

How do you maximize the value of an established business without chasing low-quality growth?

That is the role of Extract.

Focusing on profitable Payments revenue

The objective of Extract is not to maximize Payments revenue. It is to maximize the cash and profit generated by the Payments business.

Not all payment routes have the same economics. Some generate attractive margins and cash, while others can carry a high cost of sales and contribute relatively little profit despite adding to reported revenue.

Bango therefore continually assesses the profitability, cash generation and strategic value of the DCB routes operated through its platform. Where a route does not generate an appropriate return, the aim is to improve its economics or, where appropriate, discontinue it.

This distinction matters for investors. A reduction in low-margin revenue does not necessarily mean a reduction in economic value. If lower-quality revenue is removed while profit and cash generation are protected or improved, the quality of the business improves.

At the same time, Bango continues to maintain the technology, infrastructure and customer relationships required to operate Payments at global scale. The focus is disciplined investment appropriate for a mature, profitable business rather than pursuing growth at any cost.

Importantly, Payments remains competitive. For example, in 2026, Bango signed two new DCB customers that chose to migrate their services from incumbent providers to the Bango platform. New business of this kind demonstrates that Extract is not about running down the Payments business. It is about winning and retaining business where it generates value.

A proven cash generator

The value of this approach can be seen in the financial contribution Payments makes to Bango.

In FY25, the Payments segment generated $10.9M of Cash EBITDA, with the established Payments business providing the cash-generative foundation that supports continued investment in the growth of the DVM.

This is the key measure of success for Extract. Revenue alone does not tell the full story. What matters is how effectively that revenue converts into margin, profit and ultimately cash.

By actively managing route economics and the cost base, Bango aims to protect and improve the profitability of Payments while increasing the cash available to support the wider business.

The strategic value of Payments

The value of Payments goes beyond its financial contribution.

Over many years, Bango has built relationships with major global merchants and telcos, together with the technology and operational infrastructure needed to manage payments at scale.

These relationships provide Bango with strategic customer access across the same global ecosystem in which the DVM is expanding.

Payments therefore provides Bango with several important advantages: an established profitable business, strong cash generation, global infrastructure and long-standing relationships with major telcos and digital merchants.

For investors, this creates a more balanced financial profile. Bango can invest in the higher-growth Subscriptions opportunity while generating cash from an established Payments business.

Rather than relying entirely on external capital to fund growth, Bango has an existing business capable of contributing to that investment.

Extract strengthens the wider strategy

The four strategic pillars have different roles, but they work together.

Expand creates scale.

By growing adoption of the DVM through telco channels, Bango increases the number of businesses and subscriptions participating in the ecosystem.

Explore creates breadth.

The same DVM technology and ecosystem can be extended into new distribution channels beyond telcos.

Enhance increases differentiation and value.

More subscription activity creates more data and insight, which Bango can use to help customers improve performance and make the DVM increasingly valuable.

 Extract generates cash and profit.

The established Payments business provides a stable source of cash and profit, supporting continued investment as the DVM ecosystem grows.

Together, the four pillars combine investment in growth with financial discipline. Bango is expanding the DVM opportunity while extracting value from the assets, infrastructure and relationships it has already built.
